Retention Troubleshooting: Work Out What's Actually Wrong Before You Change Anything

A step-by-step diagnostic for lash retention problems. What the bond looks like, when it fails, and what each answer rules in or out.

Most retention advice is a list of everything that can go wrong, which is useless when you’re holding one specific problem. This is a diagnostic instead: a few questions whose answers rule things in and out.

Work through it in order. The first two questions eliminate more than everything after them combined.

1. What does the bond look like?

Pick up a shed extension and look at the base — under a lamp, ideally with magnification.

White, chalky, or grey. The adhesive polymerised too fast on the outside while the core was still liquid. That’s shock polymerization, and it means too much moisture in the air. Go to Why your bond turns white and brittle.

Clear and glossy but small, thin, or barely there. The opposite: not enough moisture to drive a complete cure, so the bond under-formed. These are ghost bonds. Go to Slow cure and weak grab.

A clean, well-formed bond with the natural lash still attached. That’s a normal shed. The natural lash reached the end of its cycle and took the extension with it, which is exactly what should happen. If you’re seeing a lot of these early, the question isn’t your adhesive — it’s whether the lashes were in the right growth stage when you applied.

A well-formed bond that has separated cleanly from the natural lash. Usually a preparation issue rather than a chemistry one: oil, residue, or product on the lash before you started.

2. When did it fail?

Days 5–10, clustered. Early failures in a group point at the environment or the bottle, not technique. Technique problems are spread across the set, not concentrated in time.

Around week two, gradually. The classic under-cure signature. Bonds that looked fine at handover but never had full strength.

Immediately, at the appointment or the next day. Look at preparation and placement first. Chemistry rarely fails that fast.

Only in certain months. You don’t have an adhesive problem. You have two seasons and one adhesive — see The October drop and the April drop.

3. Is it all your clients, or some?

All of them, over the same period. Something in your control changed: the room, the bottle, or a product. Environment is the first place to look because it changes without you doing anything.

One client, repeatedly. Look at their side — oily skin or lids, rich eye creams, sleeping face-down, lash serums, or aftercare that isn’t happening. This is worth a direct, unembarrassed conversation.

Random. Genuinely random failures usually mean an inconsistent input. Check that you’re shaking properly and that your drop isn’t sitting too long on the stone.

4. What does the room read?

This is the question most techs cannot answer, and it decides the previous three.

Put a hygrometer at working height — where the client’s face actually is, not on a shelf by the door — and read it before your first set for a week. Note it with the air conditioning or heating in its normal running state, because your HVAC moves the number more than you’d think.

5. How old is the bottle, and how has it been kept?

An adhesive past its useful life mimics a dry room almost exactly: slow, weak, disappointing. It’s the most common false positive in this whole diagnostic. Before you buy a humidifier, check the bottle’s age and how it’s been stored.

The order matters

If you change three things at once and retention improves, you’ve learned nothing and you’ll be back here in three months.

Change one variable. Give it a full cycle of clients. Write down what the room read while you did it. That’s slower than it sounds and it is the only way anyone ever actually finds their answer.
